The old railway warehouses in Kozani may appear abandoned, but through a different lens, they reveal a community reclaiming its future.
When Communities Lead, Transformation Follows
This spring, Impact Hub Athens facilitated a strategic focus group in Kozani as part of a feasibility study to repurpose the old railway station into a Circularity Hub, a multifunctional space that could anchor a sustainable, community-led future.
Artists, entrepreneurs, academics, and cultural leaders came together to envision this transformation. Working individually and collectively, participants brought both organizational insights and personal connection to the city’s broader urban and regional ecosystem. This dual perspective was vital in shaping a space that balances technical needs with local values.
Beyond the Urban Bubble
Innovation has long been centered in cities, co-working spaces, labs, and collectives rarely reach regional areas like Western Macedonia, a region navigating post-coal transitions. But Kozani is leading the way.
Through initiatives like EcoZani and Circulariy Hub, we celebrate what’s possible when communities own their narrative. Kozani is the place where circular economy meets cultural heritage, where carnival torch groups collaborate with hackathon teams, and where creativity connects generations.
A Vision Takes Shape
The outcomes of the workshop were tangible:
- Music repair labs reviving old instruments
- VR storytelling preserving local folklore
- Hackathons solving green challenges
- Family-friendly spaces built for inclusion and accessibility
Participants co-designed governance structures rooted in transparency and shared ownership, mapped out funding strategies, and developed programs that reflect both identity and intergenerational needs.
Real Challenges, Real Solutions
Local stakeholders didn’t shy away from the realities: youth disengagement, outdated infrastructure, limited space and funding. But instead of stopping there, they turned constraints into design principles:
- A modern communication strategy grounded in “3Z”: zero waste, zero emissions, zero exclusion
- A flexible hub model that adapts throughout the year
- Revenue models that sustain programming while ensuring accessibility
A Model with Ripple Effects
Circularity Hub is a model for what’s possible when communities are trusted to lead. It shows how disused infrastructure can become engines of innovation, culture, and inclusion.
“As Kozani prepares to transform empty warehouses into Europe’s first year-round 3Z hub, other communities are watching. Rural mayors are calling. Cultural networks are connecting. The model is spreading because it works, communities know what they need, and when supported, they’ll build it themselves.”

What’s Next
The feasibility study continues, new workshops are planned, and partnerships are growing. But the true momentum lies in the relationships built, the ownership shared, and the collective belief that communities can shape their own future.
